A two-stage GTM advisory engagement: a full diagnostic audit followed by a detailed, channel-by-channel go-to-market roadmap.
Go-To-Market Strategy for a Coaching Institute
A Coaching Institute
Developing a Differentiated Brand Positioning, Growth Strategy & Multi-Channel Customer Acquisition Framework
Category: Defence Education & Competitive Exam Coaching (Sainik School, RIMC & RMS Preparation)
Engagement Scope: Digital Presence Audit · Buyer Persona Research · Brand Positioning · Multi-Platform GTM Strategy
The client is a Dehradun-based institute preparing students for Sainik School, RIMC, and RMS entrance examinations, operating in a market split between low-cost classroom coaching (₹40K–₹60K) and premium residential programs (₹2.6L–₹2.8L), where most competitors relied on similar messaging and geographic reputation rather than genuine differentiation.
Offbeat Pixels was engaged through a two-phase GTM advisory engagement — a comprehensive business, brand, and digital audit followed by a full go-to-market blueprint covering brand positioning, buyer personas, messaging architecture, content strategy, channel-specific growth initiatives, and a paid media roadmap for scalable customer acquisition.

THE CHALLENGES
An Unaudited Digital Presence
The institute's website was underperforming in both traffic and enquiry generation, with no visibility into the underlying causes. A structured audit across six dimensions - Technical Performance, Content, On-Page SEO, User Experience, Design, and Engagement - paired with a Fishbone Root Cause Analysis surfaced the real drivers of poor visibility, weak engagement, and low conversion.
Undifferentiated in a Crowded Market
Competing institutes leaned on location as their main trust signal, in a market split between low-cost coaching and high-cost residential models with little genuine differentiation. Two buyer personas - Parents (decision-makers) and Students (end users) - were researched to build a customer-centric GTM strategy: admission guidance and credibility signals for parents across Facebook, LinkedIn, Google Business Profile, and WhatsApp; exam tips and student journeys for students on Instagram and YouTube.
Strong Assets, No Unified Narrative
The Brand had an experienced founder, qualified faculty, and three established campuses, but no consistent story to communicate these strengths across channels. A 5W Positioning Framework - Who We Are, What We Do, Why Choose Us, Where We Operate, and Who We Serve - was developed to align every touchpoint around a single narrative.
No Platform-Specific Execution Plan
While positioning was clear, the institute lacked a structured way to translate it into consistent content and campaigns. A nine-channel GTM framework - spanning Website, Instagram, Facebook, YouTube, Google Business Profile, LinkedIn, Google Ads, Meta Ads, and WhatsApp - assigned each channel a defined audience, objective, and role in the customer journey.
THE STRATEGY
A Founder-Led Learning Ecosystem
Rather than compete as another coaching institute, the Brand was repositioned as a founder-led, outcome-driven learning ecosystem built on nearly two decades of educational expertise and a consistent record of student success, with every touchpoint anchored in the 5W framework.
Standardized Content Production
Content production was divided into clear ownership areas - strategy & planning, on-ground shooting, post-production, publishing & optimization, and participation - ensuring consistent, authentic, human-led content across YouTube, Meta, and Shorts.
Owned & Organic Channels
Website, YouTube, Instagram, Facebook, LinkedIn, and Google Business Profile formed the organic growth engine, centered on founder credibility, student success stories, and high-intent educational searches, supported by active Online Reputation Management.
Paid Amplification
Google Ads, Meta Ads, and WhatsApp formed the paid acquisition layer - Google Ads captured high-intent search demand, Meta Ads separated awareness campaigns for students from lead-generation campaigns for parents, and WhatsApp enabled immediate counselling and follow-up.
CLOSING THE LOOP
A successful go-to-market strategy extends beyond recommendations. Distinct positioning for each campus - IT Park as a disciplined learning environment, Astley Hall as a centrally connected campus, and Premnagar as an accessible neighbourhood centre - turned locations into differentiators. A structured website audit created a phased optimization roadmap, an end-to-end content framework gave the video strategy clear ownership, and integrated Click-to-Call, WhatsApp, and lead management closed the conversion gap. A 20+ topic content roadmap was built to capture the high-intent search demand that had gone untapped.
WHY THIS MATTERS
By the end of the engagement, the Brand moved from an unaudited website and an undifferentiated market position to a fully mapped buyer journey - two personas, four positioning pillars, and a nine-channel content and paid media plan, ready to be executed with a clear owner at every stage. This is what a full-funnel GTM advisory delivers when audit findings and go-to-market strategy are built as one continuous exercise, not two disconnected deliverables.
This project showcases our expertise in go-to-market advisory, brand positioning, buyer research, and multi-channel digital execution for education and coaching brands.
